The smallest outbound setup a founder needs, and what to skip
Four things you need to start cold outreach, what to add later, and what to ignore until you have real results.
Open any outbound guide and you'll find a stack of tools: data sources, signal trackers, enrichment chains, dialers, automation. It looks like you need all of it before you start. You don't.
Every extra tool adds a handoff where data can break and time can disappear. A small setup that runs beats a big one you haven't finished building.
The four things you need

What to add later
Add something only when you can name the problem it solves. Some good reasons:
- A CRM, once replies are too many to track in a sheet.
- Signals, such as hiring or funding news, once you know which situations make your buyer ready.
- Personalization with AI, once your offer and list already get replies.
- A second data source, once you can prove the first one misses people you need.
What to skip at the start
- Layers of data tools. One good source is enough to learn from.
- Automation chains. Hand-run it until you've done it ten times.
- Dialers and LinkedIn automation. Add a channel after one works.
- Long contracts. You don't know your needs yet. Pay month to month.
Tip: Ask of every tool: if this didn't exist, what would I do by hand? If the answer is “a quick spreadsheet job”, skip the tool for now.
